Outsourced IT vs Hiring In-House: The Math

When does a small business in KL or Selangor actually need an in-house IT person, and when is outsourced IT genuinely cheaper? Full cost breakdown — salary, EPF, SOCSO, equipment, sick days, onboarding — with honest "when to pick which" guidance from a consultancy that's sat on both sides of the question.

This is one of the most common questions we get from small business owners in KL: "should I hire someone in-house to handle our IT, or just outsource it?" And it's a fair question — the answer used to be "you need someone in-house" almost regardless of size. In 2026 that's no longer true for most small businesses. Here's the actual math.

The headline number

A junior-to-mid IT person in KL costs your business roughly RM 50,000 to RM 80,000 per year once you add up everything beyond the basic salary. Outsourced IT support for a small business in KL runs RM 6,000 to RM 18,000 per year depending on the level of cover.

That's 4-10x cheaper outsourced. But the math is more interesting than the headline, because the question isn't "which is cheaper?" — it's "what do I get for that money, and what doesn't get covered?"

Full cost of one in-house IT person

Let's do this properly. A junior IT person in KL — say, someone with 2-3 years of experience — is hireable for about RM 3,500/month base salary. That's the number on the offer letter. It is not what they cost your business.

The actual breakdown

  • Base salary: RM 3,500-6,000/month (RM 42,000-72,000/year for the junior-to-mid range).
  • EPF (employer contribution): 13%. On a RM 4,500 average salary, that's RM 585/month or RM 7,020/year.
  • SOCSO + EIS (employer contribution): ~1.95% combined. Roughly RM 90/month or RM 1,080/year.
  • Equipment (year 1): a decent laptop + monitor + chair + miscellaneous tools. Usually RM 3,500-6,000 amortised over 3 years. Call it RM 1,500/year ongoing.
  • Bonus (typical): 1 month base salary. RM 4,500/year on average.
  • Annual leave + sick leave coverage: they'll take 14-20 days off. While they're out, something breaks; you either delay or outsource the fix anyway. Hard to cost, but real — RM 1,000-3,000/year of "no one's there" gap.
  • Onboarding cost (year 1 only): the first 2-3 months they're learning your specific systems before being fully productive. Effectively half their fully-loaded salary, so RM 8,000-12,000 in lost productivity, plus your time training them.
  • Training + certifications: RM 2,000-5,000/year if you want them to stay current with tech.
  • Turnover risk: if they leave after 12-18 months (common), you eat the onboarding cost again. Annualised, this adds another RM 5,000-8,000/year of expected cost across hires.

Realistic fully-loaded cost: RM 60,000-85,000/year for one junior-to-mid IT person at a small business in KL. If you hire someone more senior (say RM 7,000-9,000/month base), you're at RM 110,000-140,000/year.

What you get

  • One person, on-site, ~8 hours a day
  • Familiar with YOUR specific systems (after a few months)
  • Can do many things — IT support, light dev work, some procurement, occasional vendor management
  • Available when something explodes mid-afternoon
  • Knows your team's individual quirks

What you don't

  • Depth in any one specialty. They're a generalist by necessity. Network architecture, server hardening, web development, cyber-security — they'll know some of each, master of none.
  • Coverage when they're sick / on leave / on annual break.
  • Ability to scale up for a project (e.g. office move, server migration). You'll outsource that anyway.
  • A second opinion when they're stuck. They'll Google; you'll wait.

Full cost of outsourced IT

Our standard plan, Business Care, is RM 600/month — RM 7,200/year. That includes 5 hours of support each month, proactive monitoring, same-business-day priority response, email + account management, and a monthly check-in.

For most small businesses (5-20 employees, one office, no unusual industry compliance), 5 hours/month is plenty. Extra time is billed at the hourly rate (RM 120-150 depending on whether you're a founding-rate client).

The actual cost ranges

  • Pure on-demand support (no plan): RM 120-150/hour. A small business with smooth-running IT typically calls 2-3 hours/month. Annual cost: RM 3,000-5,500.
  • Business Care monthly plan: RM 7,200/year (RM 5,760 if you're one of our first 10 founding-rate clients) for 5 hours/month included plus all the proactive monitoring.
  • Complete IT Partner (everything-included): tailored quote, typically RM 1,200-2,500/month (RM 14,400-30,000/year) for a small business that wants their network, servers, web, and infrastructure all under one outsourced umbrella.

What you get

  • Multiple specialists, not one generalist. Networking question? You get the networking person. Server issue? Server person.
  • No EPF, SOCSO, leave, equipment, training overhead.
  • Predictable monthly cost. Surprise hardware failures still happen — but staff cost doesn't spike.
  • Backup coverage. If your usual contact is on leave, someone else picks up.
  • Outside perspective. We see what works (and what fails) across 20+ businesses; an in-house hire only sees yours.

What you don't

  • A person physically in your office every day.
  • Same-minute response (response is same-business-day, not same-second).
  • Help with non-IT things in-house IT sometimes ends up doing (printer paper, AV setup for meetings, that weird thing the boss wants).
  • Deep knowledge of your specific team's quirks until we've worked together for a while.

When in-house actually makes sense

Honestly: less often than business owners think, but it's not never. In-house IT genuinely beats outsourced when:

  • You have 50+ employees. The volume of small daily requests (forgotten passwords, "this printer isn't working", new starter onboarding) gets too big to outsource cleanly. A full-time presence starts paying for itself.
  • You're in a heavily-regulated industry (financial services, healthcare, sometimes legal) where compliance is constant and demands an accountable on-staff role.
  • Your business runs on custom software that needs daily attention from someone who knows it deeply — not something an outsourced general IT firm would understand.
  • You have multiple physical sites and need someone who can rotate between them.

For everyone else — which is most KL small businesses — outsourced is the better fit. The math just isn't close.

The hybrid that actually works

If you're in the 30-50 employee range and feeling on the boundary, the practical answer is a hybrid:

  • One "in-house IT generalist" at RM 4,000-5,000/month who handles password resets, new-starter onboarding, printer issues, and small requests. Doesn't need to be senior. Doesn't need deep skills.
  • An outsourced specialist on a monthly retainer for the harder stuff — network, servers, security, bigger projects. Your in-house person calls us when out of depth.

Total cost: ~RM 80,000-90,000/year. More than pure outsourced, less than pure in-house with a senior hire. Coverage is excellent. This is the right shape for many growing KL businesses around the 30-employee mark.

The trap to avoid

The most expensive mistake we see: hiring a cheap in-house IT person and skipping outsourced support entirely. Logic seems sound — they're cheaper than outsourced, and we now have someone on staff. Reality: a junior solo IT person, no peer backup, gets stuck on hard problems and Googles for hours. Their backup plan when they leave (and they will) is "you again hire someone".

If you do hire in-house, do it because you want a specific human on your team — and pair them with outsourced backup for the parts they don't know yet. Don't hire because you think it's cheaper, because it usually isn't.

The cost nobody calculates: your time

This isn't on either spreadsheet but it's the biggest cost in the in-house vs outsourced decision. With in-house IT:

  • You interview, hire, onboard, manage performance.
  • You make career-path decisions, give raises, handle disagreements.
  • You're the backstop when they need direction.
  • When they leave, you redo the whole process.

For an owner of a small business, this is hours per month that you could be spending on the business itself. Outsourced IT folds all of this — hiring, management, coverage — into someone else's job. That's worth something material.

Bottom line for KL small businesses

For most small businesses in KL with 5-30 employees, outsourced IT is cheaper, broader, and lower-overhead than in-house. The honest exceptions are: 50+ employees, regulated industries, multiple sites, or custom-software-dependent operations.

Almost nobody goes pure in-house after starting outsourced. That's the strongest signal we have.
